At some point every growing business faces the same fork in the road with marketing: do we hire someone, bring in an outside partner, or hold off for now? There's no universal right answer, but there is a way to think about it clearly instead of defaulting to whatever feels most responsible in the moment.

When to wait

Waiting is an underrated option. If you haven't yet figured out what reliably brings you customers, adding a hire or an agency often just scales up the guesswork. It's usually worth waiting when your offer is still shifting, when you can't yet describe your ideal customer in a sentence, or when a founder is still the best person to be having early sales conversations. Clarity first, investment second.

When to outsource

Outsourcing makes sense when you know you need consistent marketing but can't justify — or don't want to manage — a full hire. It gives you range and flexibility: strategy, production and judgement in one relationship, scalable month to month.

  • You need several skills but not a full-time amount of any one of them
  • You want to start quickly without a long recruitment process
  • You'd rather not carry a fixed salary while you're still finding your footing
  • You want experienced hands guiding the work, not just executing tasks

When to hire

Hiring in-house becomes the right call once marketing is central enough to your business that you want someone living inside it full-time — steeped in your product, your customers and your day-to-day. That's usually a sign of healthy growth. The key is to hire against a need you already understand, ideally one an outside partner has already helped you define, rather than hiring to figure out what the need is.

A useful way to hold all three: wait until you have clarity, outsource to build momentum and range, and hire once marketing is proven and permanent enough to deserve a dedicated seat. Many businesses move through all three stages in order — and there's no prize for skipping ahead.
